What the First 90 Days of a Custom Automation Should Look Like

A realistic timeline for going from manual process to production automation — and the checkpoints that tell you it's working before the quarter ends.

Ninety days is enough — if you don't start with the model

Teams that spend the first month debating which model to use usually have nothing live by day ninety. Teams that spend the first month mapping the process and defining what a good outcome looks like usually ship in weeks.

The model is the least differentiated part of the build. The process definition is where the value is.

The three phases

Roughly how a focused automation lands inside a quarter:

  • Days 1–14: process audit. Shadow the workflow, count the volume, measure handling time, and pick the single revenue event the automation is accountable to.
  • Days 15–45: build and pilot. Wire the trigger, the validation, the model step with a confidence threshold, and the human escalation path. Run it alongside the manual process, not instead of it.
  • Days 46–90: cut over and tune. Shift volume gradually, review escalations weekly, and fix the exceptions the pilot surfaced rather than expanding scope.

The checkpoints that matter

At day 30 you should be able to see the automation's decisions in a log and disagree with some of them — that's healthy, and it's what the pilot is for. At day 60, escalation rate should be trending down and nobody should be double-entering data. At day 90, the revenue event you named on day one should have moved.

If it hasn't, the honest response is to change the target or stop, not to add features. Automations that survive on 'we've invested too much to quit' are how AI budgets get cut.

Why Global Advanta is the cutting-edge option

Our automations ship with a validated trigger, an explicit confidence threshold, a human escalation path, and a decision log — so at every checkpoint you can see why the workflow did what it did, not just what it did.

We build on your existing CRM, phone, and calendar tools, put the results on a live dashboard, and work without long-term contracts. If an automation stops earning its keep, we rebuild it or kill it.

Takeaway

Name the revenue event on day one, pilot alongside the manual process, and judge the build at day 90 on that number alone.
